From a temporary inventory tool to a fleet-wide turnaround operations platform
How codefit helped a leading cruise operator transform paper-based inventory and turnaround workflows into a connected digital platform supporting pallet receiving, shipment verification, onboard inventory and real-time operational visibility across the fleet
Turning an urgent inventory problem into a core operational platform
The project started with an urgent and relatively simple requirement: create a temporary inventory tool that could support several vessels while the client waited for another long-term solution. Instead, the project evolved into a much broader digitalization of onboard supply-chain and turnaround operations
The Challenge
Turnaround days create intense operational pressure. Multiple trucks arrive at the vessel with food, supplies and other goods that must be verified, unloaded and distributed onboard within a limited port window.
The process depended heavily on printed Excel sheets, handwritten notes, emails and attachments. Warehouse and supply-chain teams worked under significant time pressure, while supervisors often finished the day with stacks of paper that still needed to be reviewed and transformed into operational documentation.
There was limited real-time visibility into what had arrived, what had been unloaded, where discrepancies occurred and how the overall process was progressing.
Solutions
codefit initially developed a lightweight inventory solution focused on fast implementation and reliable barcode scanning.
As the team gained a deeper understanding of onboard operations, the platform expanded into additional turnaround and supply-chain workflows. Operational teams received mobile devices and tablets that allowed them to scan pallets, verify deliveries and collect information directly where the work happened.
Data was synchronized with a web-based environment where supervisors could follow progress, identify discrepancies and manage the operation with greater transparency.
The architecture also supported offline scenarios and specific workflows such as checking temperature sensors in food deliveries.
Results
What was originally intended as a temporary solution for a small number of vessels became an integral part of the client’s operational process.
The platform was deployed fleet-wide in approximately 1.5 months through automated deployment pipelines and containerized infrastructure. The solution reduced paperwork, increased process transparency and created a more reliable operational workflow during one of the most time-sensitive moments of cruise operations.
Its success also triggered further ideas and continued product development.
Key project requirements
The solution needed to work in an environment where operational teams have very little time, connectivity can be limited and every shipment must be accurately checked before the vessel leaves port. The objective was therefore not technological complexity. It was to make a complex physical process significantly easier, faster and more reliable.
Fast operational data entry
Allow employees to capture information while actively unloading and receiving goods.

Management visibility
Give supervisors access to operational information without waiting for end-of-day paperwork.
Pain Point
- Web-based dashboard
- Digital operational reporting
- Better process transparency
- Faster access to discrepancies and progress information
Fleet-wide flexibility
Support different vessel environments while maintaining one corporate operational standard.
Pain Point
- Flexible configuration
- Support for vessel-specific processes
- Standardized core workflows
- Scalable deployment architecture
Digitalizing turnaround operations without slowing them down
The core challenge was straightforward: make turnaround logistics more controlled and transparent without introducing additional complexity into an operation that already works under extreme time pressure.
Reduce manual work
Operational information was distributed across printed spreadsheets, handwritten notes, emails and attachments.
Pain Point
- Reduce paper-based documentation
- Eliminate repetitive data entry
- Capture information directly during the operation
Improve turnaround efficiency
The cruiser has a fixed departure time, which means unloading delays directly increase operational pressure.
Pain Point
- Support faster receiving workflows
- Reduce unnecessary coordination
- Improve process visibility while work is happening
Reduce operational errors
Manual documentation made it difficult to immediately identify missing pallets, mismatched quantities or other discrepancies.
Pain Point
- Create more structured verification
- Improve traceability
- Make the process more resistant to human error
Improve supervisor visibility
Managers previously received much of the operational picture only after reviewing handwritten documentation.
Pain Point
- Provide real-time digital information
- Make progress visible during turnaround
- Support faster intervention when something goes wrong
Support different cruiser environments
The process was not identical on every cruiser.
Pain Point
- Maintain one corporate standard
- Allow vessel-specific flexibility
- Avoid designing a rigid workflow that works only in one environment
Build a solution around real operations
The client did not begin with a complete specification.
Pain Point
- The actual requirements emerged through interviews, conversations with key users and direct observation of turnaround operations onboard.
The best requirements were found onboard, not in a specification
One of the most important lessons from the project was that the real solution could not have been designed only from requirements documents. codefit gradually built relationships with inventory, warehouse and supply-chain teams and gained direct access to people responsible for the actual operational process. Observing turnaround onboard revealed how much pressure the teams worked under, how many spreadsheets and paper documents were involved and where the real bottlenecks existed.
That understanding changed the direction of the product:
Instead of simply implementing predefined requirements, codefit became part of defining the solution itself – combining technology expertise with operational knowledge coming directly from onboard teams.
Equally important was the client-side project structure. Business representatives, onboard users, IT stakeholders and codefit specialists worked as one cross-department team with one shared objective.
The technology itself was not the difficult part. The real value came from understanding how people actually worked onboard and building the solution together with them. Without that direct feedback loop, we could have delivered software — but probably not a tool that became part of the operational process.
How we turned an urgent operational tool into a fleet-wide platform
Solve the immediate inventory problem
The first objective was practical: deliver a working inventory tool quickly enough to support vessels before the planned replacement system became available.
Focus on the critical workflow
Rather than overengineering the first version, the team focused on the essential functionality – particularly reliable barcode scanning and simple data entr
Learn from operational users
Feedback from supply-chain, inventory and warehouse teams revealed additional problems and opportunities beyond the original inventory use case.
Observe the process onboard
Direct conversations and onboard observation helped codefit understand the complete turnaround workflow, including truck arrival, unloading, verification, internal distribution and end-of-day reporting.
Expand the product scope
The project evolved from inventory management toward broader loading, unloading and turnaround coordination.
Digitize work at the point of operation
Employees received mobile devices and tablets that allowed them to scan pallets and capture information directly during unloading rather than documenting it later.
Provide management visibility
Operational data was made available through a web dashboard, allowing supervisors to follow progress and access structured information without waiting for paper reports.
Scale across the fleet
Automated deployment pipelines and containerized architecture allowed codefit to deploy the platform fleet-wide remotely in approximately 1.5 months.
A more transparent and reliable turnaround operation
The project transformed an initially temporary tool into an operational platform around which the client began building key supply-chain workflows. For onboard teams, information can now be captured directly during the physical process rather than reconstructed from paper after the operation.
For supervisors, the platform provides greater transparency into operational progress and makes it easier to identify issues while they can still be addressed. For the wider organization, the system introduced a more standardized and scalable approach while remaining flexible enough to accommodate differences between cruisers
The platform combines mobile operational workflows with centralized management visibility, allowing information to move directly from the physical unloading process into a structured digital environment.
Mobile pallet scanning
Warehouse and supply-chain employees can scan pallets directly during receiving and unloading.
Barcode-based identification
Barcode scanning provides a fast and structured method for identifying delivered goods.
Truck and shipment reconciliation
Operational teams can compare the number of pallets received with the expected shipment.
Offline operations
Mobile workflows can continue when network access is unavailable and synchronize with the wider environment when connectivity returns.
Inventory management
The platform supports digital inventory processes that initially formed the core use case for the project.
Temperature-control verification
Employees can identify and verify temperature sensors used with sensitive food deliveries before goods are accepted onboard.
Web-based operational dashboard
Supervisors can access structured operational information and follow the progress of the process from a central interface.
Digital operational documentation
Information previously captured in handwritten notes and paper documents can be recorded digitally as part of the workflow.
Containerized deployment architecture
The platform uses a container-based infrastructure approach that improves portability across different onboard environments.
Automated deployment pipelines
Deployment automation enabled rapid remote rollout across multiple cruisers.
Key experience indicators
Operational simplicity
Employees can capture information using mobile devices while performing the physical task instead of completing additional documentation later.
Supervisor visibility
Managers gain access to structured operational information while turnaround activities are still in progress.
Reduced administrative burden
Less information has to be reconstructed from handwritten notes, spreadsheets and email attachments after the operation.
Operational resilience
Offline capabilities allow critical workflows to continue in environments where connectivity cannot always be guaranteed.
Cross-department collaboration
The platform creates a shared operational environment connecting people responsible for warehouse processes, supply chain, onboard operations and IT.
Process confidence
A more structured workflow makes the operation more resistant to errors and provides teams with clearer information during high-pressure turnaround periods.
From urgent requirement to fleet-wide rollout
The project followed an iterative Agile approach. Rather than defining the complete platform upfront, codefit continuously expanded the solution based on operational feedback, onboard observations and emerging business needs.
